Why AI Recommends Different Companies Based on the Problem in the Question

How positioning shapes AI visibility

Most marketers treat AI visibility as a technical puzzle. They hunt for 'signals' like SEO structure, citations, content coverage, and domain authority. All of these factors matter. AI systems rely heavily on external sources when constructing answers.

But when we began testing how AI systems respond to real buying questions, another pattern started to appear.

AI systems do not start with a vendor list.

They begin with a user and the problem the user wants to solve.

When someone asks a question, the system tries to interpret two things. Who is asking the question, and what problem are they trying to solve. The answer is then constructed from sources that help address that specific problem.

That has an important implication.

The brands that win in AI are the ones that 'own' the problem in the user's head.

In other words, positioning matters.

AI Systems Answer Questions, Not Categories

It is tempting to think of AI search in terms of product categories.

A user asks about project management software, customer data platforms, or cloud data warehouses, and the AI system returns a list of companies in that category.

In practice, most queries are not framed that way.

Users usually ask questions that reflect the specific problem they are trying to solve.

Take project management. A user doesn't just search the 'category.' They search for a 'vibe': Agile for devs, cross-team co-ordination for program managers, or governance for the CIO.

All three refer to the same category.

But each question describes a different problem context.

The first relates to software development workflows. The second relates to coordination across multiple teams. The third relates to enterprise governance and portfolio management.

When AI systems answer these questions, they retrieve sources that discuss those specific problems.

That means the set of companies appearing in the answer may change even though the product category remains the same.

Why AI Recommends Different Tools for the Same Category

To explore how this works in practice, we ran a simple set of tests.

The category was constant: software project management platforms. Only one thing changed.

The perspective from which the question was asked.

When the query was framed from the point of view of an engineering manager, the answers leaned heavily toward tools associated with software development workflows. Platforms such as Jira, Azure DevOps, Linear, GitHub Projects, and GitLab appeared frequently. These tools are closely associated with sprint planning, backlog management, and integration with code repositories.

The answers shifted when the same category was explored from a product manager’s perspective. Tools focused on roadmaps and feature prioritization began to appear more prominently. Platforms such as Productboard, Aha!, airfocus, and Monday Dev showed up alongside execution tools like Jira.

When the question was framed from the perspective of a program manager responsible for coordinating work across multiple departments, the shortlist changed again. Platforms such as Asana, Monday Work Management, ClickUp, and Smartsheet appeared more often, reflecting their positioning around cross-team coordination and program visibility.

Finally, when the question was framed from a CIO’s perspective, the answers expanded further to include platforms associated with enterprise governance and portfolio oversight. In addition to tools like Jira, Asana, and Smartsheet, enterprise portfolio platforms such as Planview, Planisware, and Microsoft Project began to appear.

The category had not changed.

But the recommendations did.

The difference was not the product category. The difference was the problem embedded in the question.

AI systems tend to recommend the companies most strongly associated with the specific problem behind the question.

How AI Search Connects Questions to Companies

The problem is not poor marketing. Most companies deliberately position themselves broadly.

They want to appeal to multiple buyers, multiple use cases, and multiple departments.

A project management platform, for example, may describe itself as supporting product teams, engineering teams, marketing teams, and enterprise program management. From a business perspective, that positioning makes sense. It reflects the range of problems the platform can solve.

But AI systems do not evaluate companies that way. They answer one question at a time.

When a user asks a question, the system tries to find sources that are clearly connected to the specific problem inside that question.

If the question is about agile sprint planning, the system retrieves sources associated with engineering workflows.

If the question is about cross-team coordination, it retrieves sources associated with program management.

If the question is about portfolio governance, it retrieves sources associated with enterprise planning.

In each case, the retrieval path is different. If a company is not strongly associated with one of those problem contexts, it may simply not appear when that question is asked.

The result can look inconsistent. A company may appear regularly in answers related to one type of question, but remain absent when closely related questions are asked in the same category.

From the outside, this can look unpredictable.

In reality, the system is simply retrieving the sources that most clearly match the problem described in the query.

Why Some Companies Appear More Often in AI Answers

Companies that appear frequently in AI answers are the ones strongly associated with specific problems or use cases.

Their brand becomes linked to particular problems or use cases. Over time, these associations show up consistently across the information ecosystem.

They appear in product documentation, blog posts, analyst reports, product comparisons, and community discussions. The same problem context is repeated across multiple sources.

As a result, when an AI system tries to answer a question related to that problem, the brand is easier to retrieve.

This does not necessarily mean the company is the largest vendor in the category.

It means the company is the one most clearly associated with solving that problem.

The Positioning Lens in AI Visibility Audit

When we evaluate AI visibility, positioning is often one of the first things we examine.

Instead of starting with technical signals, we start by asking a simpler question.

What problems is the brand clearly associated with?

This typically involves examining which queries retrieve the brand and which do not.

In many cases, competitors appear in answers not because they have stronger technical SEO signals, but because they are more strongly associated with the specific problem being asked about.

These gaps reveal positioning weaknesses rather than technical visibility issues.

AI Visibility Starts With the Problems Behind Your Buyers’ Questions

AI visibility is often framed as a technical optimization problem.

But in many B2B markets the foundation is simpler.

AI systems answer questions by retrieving information connected to the problem in the query. To recommend a company, the system must be able to recognize that the company is associated with solving that problem.

Clear positioning makes that connection possible.

When a company is consistently linked to a specific problem or use case across the information ecosystem, it becomes easier for AI systems to retrieve and recommend it.

In many cases, improving AI visibility starts with clarifying the problem the company is known for solving.

Visibility isn't a technical fix. It's a positioning test.
